Why I’m Writing About Team Craft Instead of Technology
I spend a lot of my reading time on articles about SaaS development. Most of them are about technology. Stack choices, architecture patterns, AI integration, pricing models. They are useful, but they answer a question that is not actually the hardest question.
The hardest question, in my four years of running SaaS engagements, is not which framework to pick or which database to use. The hardest question is how a team of six to ten people, working across time zones, with a client who has their own pressures and their own opinions, actually ships a product on time and within budget. That question gets less ink than it deserves. So I want to write about it from the inside.
This article is going to feel different from the others my colleagues at Clockwise Software have published. Less framework, more daily life. I will tell you what my Mondays look like, what we do when an engineer hits a wall, how we run a Friday demo when the demo material is not quite ready, and what the rituals around a real four-year SaaS partnership feel like. I will draw on a four-year engagement with a backup SaaS company that I have been part of since the early days.

Most evaluation frameworks focus on what the vendor will deliver. The frameworks that actually predict success focus on how the vendor will work. The two are related but they are not the same.
The Six People I Default To On a New SaaS Engagement
Every new SaaS engagement I run starts the same way. I assemble a team of six people, sometimes seven, on the day the contract is signed. The composition has been stable for four years, and the stability is not an accident.
One Project Manager. That is me, on most projects. The PM owns the relationship between client expectations, team capacity, and delivery timeline. We run weekly demos, biweekly retrospectives, and monthly steering reviews. We surface risks early, manage scope changes formally, and protect both the client’s budget and the team’s focus.
One Designer. The designer owns the user experience and the visual system. They start with research and discovery, ship wireframes by week three, and produce a working prototype by week five. From sprint three onward, the designer pairs with engineers daily to handle the hundreds of small design decisions that come up in implementation.
One Solution Architect or Senior Engineer. This person owns the technical design, makes the architecture calls, and reviews code for the rest of the team. On smaller projects, this role doubles as a hands-on engineer. On larger projects, it specializes.
Two Engineers. One backend, one frontend, sometimes one full-stack and one specialist depending on the product shape. They write most of the code, and they are the team members the client interacts with most often during sprint reviews.
One QA Specialist. The QA joins on day five of the engagement, not at the end. We have shipped enough projects to know that QA at the end produces broken software. QA from day five produces software that holds up. We track test coverage on critical paths and require above 60 percent coverage by end of sprint two.
The half-time additions. A DevOps engineer joins for the first three weeks to set up the deployment pipeline, observability, and infrastructure. A data engineer joins half-time when the product has reporting requirements that need a real data layer.

One detail worth flagging. The team that runs discovery is the team that runs the build. We do not staff differently between phases. Vendors who change teams between discovery and build lose context every time, and the rebuild work to recover that context costs weeks. This is one of the unglamorous habits that produces consistent delivery.
The Two-Week Rhythm That Holds Everything Together
Sprints are two weeks. The rhythm has not changed since 2022. People have offered to me, repeatedly, that we should try one-week sprints, three-week sprints, or kanban with no sprints at all. I have tried each. We came back to two weeks every time.
Here is what a two-week sprint actually looks like, day by day, on a typical SaaS engagement at Clockwise Software.
Monday week one. Sprint planning. The PM and Solution Architect walk the team through the planned work, confirm capacity, and break tickets into small enough pieces that they fit inside the sprint. Sprint planning takes 90 minutes. We protect that time aggressively because rushed planning produces blown sprints.
Tuesday through Thursday week one. Heads-down work. Daily standups at 10:00 in the morning, 15 minutes maximum, no exceptions. The standup answers three questions per person: what did you finish since yesterday, what are you working on today, and what is blocking you. If a topic needs more than 30 seconds, we park it for an after-standup conversation with the smaller group that needs to be there.
Wednesday week one. Midweek design sync. Designer and engineers meet for 45 minutes to walk through what is being built and resolve any design questions. This meeting prevents the most common pattern of design-engineering friction, which is engineers building something that the designer never specified, then arguing about who is right.
Friday week one. The first demo day of the sprint. We show the client what we have built so far, even if it is incomplete. The client gives feedback. We take notes. The team has the weekend to think.
Monday week two. Standups continue. The team folds in any client feedback that needs to land in the current sprint. Larger feedback items get scheduled for future sprints rather than disrupting the current one.
Tuesday and Wednesday week two. Heads-down work. This is when most of the sprint’s output gets produced.
Thursday week two. Code freeze for non-bug-fix work. The team focuses on stabilization, integration testing, and demo preparation. The QA specialist is busy this day.
Friday week two. Sprint demo to the client. This is the load-bearing meeting of the entire engagement. After the demo, the team runs a 45-minute retrospective. We talk about what went well, what did not, and what we want to change. The PM captures action items and tracks them across sprints.
The rhythm sounds simple. The discipline to maintain it across a 14-month engagement is not. Every project I have seen drift began with a demo that got skipped, a standup that got long, or a retrospective that got skipped because the team was “too busy.” Those small slips compound. We do not skip the demo. We do not skip the retrospective. The rituals are not optional even when the deliverables feel urgent.
What Bogdan Yemets Taught Me About Friday Demos
I want to dedicate a section to Friday demos because they are the meeting that matters most and the meeting that vendors most often get wrong.
When I started at Clockwise Software, Bogdan Yemets, our Head of Delivery, told me something that I have repeated to every junior PM I have ever mentored. The Friday demo is not a status update. It is a working session. The product runs on a real screen. The client interacts with it directly. Bugs surface in real time. Decisions get made on the spot.
If you are running a demo from a slide deck, you are not running a demo. You are running a presentation. Presentations let teams hide behind narrative. Demos do not. The product either works or it does not, and the client sees which one immediately.
Here is what I require for a Friday demo, on every project I run:
The product is deployed to a staging environment that the client can see. We do not demo from local development. We do not demo from a Figma prototype masquerading as a real product. We demo from real code running in real infrastructure.
An engineer drives the demo, not the PM. The engineer who built the feature is the one who shows it. They know it best, they can answer questions in real time, and they get direct feedback from the client about how their work landed.
The client interacts with the product. They click. They type. They explore. We do not just show happy paths. We let the client wander into edge cases because that is how we find out what they care about that we have not yet anticipated.
The demo runs 30 to 45 minutes. Longer demos lose attention. Shorter demos do not give enough room for real exploration.
The PM takes notes during the demo. Action items, surprises, change requests, all captured in writing. Within an hour after the demo, those notes are shared with the client and the team.
Doing this every two weeks for a year is a lot of demos. We have run more than 100 Friday demos on the BackupLABS engagement alone since January 2022. The discipline keeps the project honest.
What Is Included in SaaS Software Development When We Do It
People ask me a version of this question often enough that I want to answer it directly. What is included in SaaS software development? The honest answer is that it depends on the vendor, but here is what is included when my team does the work.
Discovery. Three to eight weeks of structured work that produces a problem statement, a user research summary, a wireframe-level UX, an architecture diagram, a backlog with estimates, and a project plan. Discovery is fixed-price, fixed-scope, and the client can take the deliverables to another vendor if they want.
UX and UI design. From wireframes through full visual design to a component library that engineers can implement against. Modern SaaS design in 2026 includes designing AI surfaces, intent-based navigation, generative defaults, and confidence affordances. Our designers ship working prototypes by week five of every engagement.
Frontend engineering. The user-facing surface, built on Next.js with TypeScript and shadcn/ui as our 2026 default. Frontend work includes responsive layouts, accessibility (WCAG 2.1 AA as a baseline), and the streaming text patterns that AI features require.
Backend engineering. The API layer, the data model, the integration points, and the business logic. We default to Node.js with NestJS or Fastify, PostgreSQL with pgvector for the data layer, and Redis for caching and queues. Multi-tenant data isolation is baked in from day one, not bolted on later.

Billing integration. Stripe is our default. We handle the boring but critical work of proration, failed payment recovery, dunning, tax calculation, and invoicing. Billing ships in sprint three or four, not the last sprint, because billing edge cases find every shortcut a team takes.
Observability and operations. Logging, metrics, traces, error tracking, and uptime monitoring. We use Datadog or New Relic for APM, Sentry for frontend errors, and PagerDuty for on-call. All of this ships in sprint one, not sprint twelve.
Testing and quality assurance. Test coverage above 60 percent on the critical path, automated regression suite that runs on every commit, manual exploratory testing every sprint, and load testing before launch. Our defect escape rate to production averages 1.4 defects per release across the projects I have managed.
Documentation and handoff. README files that get a new engineer running in under 30 minutes, runbooks for the three most common production incidents, and onboarding materials for the client’s team. This work happens during the build, not after.
Post-launch support. Most clients move into ongoing engagements after the initial build. About 70 percent of our 90-day SaaS engagements convert into retainers where we continue running the team or providing capability gaps. The continuity matters because SaaS products are never really done.
Case Study: How We Have Worked With BackupLABS Since January 2022

BackupLABS approached us in late 2021 with a clear problem. They needed an MVP for a data backup SaaS that would integrate with multiple developer-facing applications and handle real production load reliably. The data backup category does not forgive flaky software. Customers trust the product with their most important assets, and a single data loss incident can end the company. Discovery ran six weeks. We mapped the user journey for two distinct customer types: developers backing up their own GitHub repos and project managers backing up their team’s Trello boards. The two journeys looked similar on the surface and diverged sharply in detail. Discovery surfaced the divergence before any code was written.
The architecture decisions made in week three of discovery have held up almost unchanged for four years. We chose a multi-tenant model with strong isolation, an event-driven backup engine that decoupled the user-facing API from the actual data movement, and a webhook-based integration pattern that let us add new backup targets without rewriting the core. That last decision paid back massively over the next two years as the product expanded its supported applications.
Sprint zero began on day twenty-two with the founder watching from the back of the kickoff meeting. The beating heart of the product, the first end-to-end backup of a real GitHub repository, shipped to staging on day thirty-three. It was rough. The UI had placeholder text. The progress indicator was inaccurate. None of that mattered. The backup completed. The data was retrievable. The founder could feel that the product was real for the first time.
The first user test happened on day forty-two with three developer customers. The biggest surprise was that customers cared less about backup speed than we had assumed and more about restore confidence. They wanted clear visibility into what had been backed up, when, and the ability to verify a restore would work without actually performing one. We added a backup verification feature in sprint four that answered this need directly. The feature became one of the product’s most-used surfaces over the next year.
The MVP shipped on schedule. The team that built it carried into the scale-up phase. We are still working with BackupLABS today, more than four years later. The relationship has gone through multiple phases: MVP build, scale-up, integration expansion, and now an AI-driven anomaly detection feature we are prototyping for late 2026. The team composition has stayed remarkably stable, with several of the original engineers still on the project today.
Two specific things I learned from the BackupLABS engagement that generalize.
First, fast critical bug fixes build trust faster than slow comprehensive fixes. When a critical bug surfaced in production during year two, we shipped a hotfix within three hours of detection. The fix was not pretty. It was a targeted patch that addressed the immediate problem and let us ship a comprehensive solution two days later. The client noticed the speed. Their feedback in our biweekly retro was that the responsiveness made them confident in the partnership in a way that no marketing could.
Second, ongoing engagements need ritual refreshes. After two years, our standups felt stale. The team was rotating who answered first to keep things interesting. The AI Tools My Team Actually Uses
People ask me which AI tools my team uses for engineering work. The honest answer in April 2026 is that the toolkit is stable, used daily, and has changed measurably what each engineer can produce in a sprint.
For coding, our engineers use Cursor as their primary editor. Claude Code handles longer-running refactors and integration scaffolding. GitHub Copilot still appears in some workflows, but Cursor and Claude Code have largely taken over for serious agentic work.
For design, Figma remains the canvas, with Figma Make for AI-assisted layout drafts and v0 by Vercel for code-first prototypes that we can convert directly into production components.
For project management, Linear is our default. We migrated off Jira in 2023 because the friction of Jira was costing us hours per week. Linear is faster, cleaner, and the API is good enough that we automate a lot of routine ticket maintenance.

For AI features within products, OpenAI and Anthropic are our go-to model providers, with self-hosted options for clients who require data residency. We always abstract the provider behind a router so the team can swap models without touching feature code. We learned this the hard way in 2024 when one of our clients wanted to swap providers under deadline pressure and we had to refactor the integration.
The toolkit moves engineering throughput in measurable ways. Across the projects I have managed since early 2024, story points completed per sprint per engineer have gone up roughly 30 percent. The team did not get bigger. The engineers did not become smarter. The tooling caught up with the work.
One nuance about that 30 percent number. The improvement is concentrated in specific categories of work. Boilerplate code, routine refactors, test scaffolding, and documentation are all faster. Architecture decisions, integration design, and debugging are about the same as they were two years ago. AI tools accelerate the work that is already structured. They do not replace the judgment that makes the structure right in the first place.

I want to address a distinction that confuses a lot of prospective clients. The term “agency” gets used loosely, and a digital product development company is a different operating model from a staff-augmentation shop, even though both bill engineers by the hour.
A digital product development company owns delivery outcomes. We sign a contract that commits to a product or a feature set, and we are responsible for getting that delivered. The team composition, the methodology, the rituals, all of those are our responsibility. The client sets strategy and direction. We run the build.
A staff-augmentation shop sells engineers as resources. The client owns delivery. The shop owns hiring, retention, and skill matching. The client tells the engineers what to build and when. The engineers do the work, but the discipline and the methodology come from the client side.
Both models work for the right project. Staff augmentation works when the client has a strong CTO, a coherent engineering culture, and a clear roadmap. The shop fills capacity gaps. Delivery is the client’s responsibility because the client has the muscle to handle it.
A digital product development agency works when the client wants to outsource delivery itself. They have a vision, a budget, and a timeline, and they want a team that owns turning the vision into a product. Most of our work falls into this second category, and the discipline I described in this article exists because we have learned how to deliver against that kind of contract repeatedly.
The mistake I see often is clients who hire a staff-augmentation shop expecting digital product development outcomes. The engineers are good. The work gets done. But nobody is owning the delivery as a whole, and the project drifts in ways that nobody is responsible for catching. That is not the shop’s fault. They were not hired to own delivery. The mismatch is at the contract level.
Conversely, clients with strong internal engineering cultures sometimes hire a digital product development company when they really wanted staff augmentation. Why SaaS Product Development Services Get Quoted at Different Prices
One question I get from prospective clients is why SaaS product development services seem to get quoted at wildly different prices. A $40,000 quote from one vendor and a $200,000 quote from another vendor for the same project. The variance is real. Here is what explains it.
The lowest quotes come from staff-augmentation shops that are quoting only the engineering hours. They are not quoting design, project management, QA, DevOps, or post-launch support. They assume the client will provide all of those. The quote is honest for the model they are selling. It is misleading if the client expects an end-to-end build.
The middle quotes, in the $80,000 to $150,000 range for an MVP, come from digital product development companies that include design and engineering but exclude or minimize PM, DevOps, and observability. The product gets built. The product launches. Six months later, when the client cannot debug a production issue because there is no observability, or cannot scale because there is no infrastructure documentation, they discover what was excluded.
The higher quotes, in the $150,000 to $280,000 range, include the full stack. Discovery, design, engineering, PM, QA, DevOps, observability, billing, identity, documentation, and post-launch support. Everything is in scope. The project ships in a state that holds up at month twelve, not just at month one.
I quote in the higher band because that is the work my team actually does. I have watched too many founders be tempted by lower quotes only to come back two years later asking us to rebuild what they got. The honest answer when comparing quotes is to compare scope, not headline price. The cheapest quote is rarely the cheapest project.

Most of our SaaS clients move through this lifecycle with us. The Hard Conversations I Have With Founders
I want to close with a section about the hard conversations, because they are the ones that distinguish an agency that cares from one that just delivers.
The most common hard conversation is when scope has crept past what the budget supports. I have to tell the founder that they need to pick: extend the timeline, increase the budget, or cut features. None of these answers feel good. The temptation is to pretend that the team will absorb the extra work without consequences. The team will not. The work will land somewhere. Usually it lands as missed deadlines or quality issues. Better to have the hard conversation early.
The second hard conversation is when an AI feature we shipped is not performing as expected. Trust half-life dropping below three. User adoption flat. The founder’s instinct is to ask for more features. My response is to recommend turning off the underperforming feature. Adding more bad AI does not fix bad AI. The founder usually does not love this answer. The product gets better when they accept it.
The third hard conversation is when we are not the right vendor for what the project has become. This happens roughly once a year on long engagements. The product evolved into something that needs a different specialty than we have. I tell the founder. We help them transition to a different vendor. We do not fight to keep work we cannot deliver well. The honest move is the right move, even when it costs us short-term revenue.
I think these conversations matter because they are the moments when the values of the partnership get tested. A vendor that only says yes is a vendor that has not yet been tested. A vendor that has had hard conversations and stayed in the relationship is a vendor that is built to last.
